CHINA SOURCING · COST MAP
China sourcing costs guide
China sourcing costs are not one fixed figure. The useful question is which cost components, assumptions, and decisions are included in a particular product, quotation, development route, quality plan, and shipment.
The direct answer: compare scope before comparing a number.
An attractive unit price may not include the same material, finish, packaging, tooling, sample, quality expectation, shipment responsibility, or support scope as another option. Before calling one quote cheaper, identify what each figure actually covers.
Use the product sourcing brief guide to define the request, then use the supplier quotation comparison guide to keep the commercial comparison disciplined.
01 · PRODUCT
The product cost
Materials, construction, finish, components, tooling, production complexity, target quantity, and packaging decisions can all affect the offer.
02 · DEVELOPMENT
The learning cost
Samples, revisions, artwork, specification clarification, testing needs, and product-development work can be separate from a simple unit quotation.
03 · QUALITY
The control cost
Quality planning, inspections, specialist testing, rework risk, and the cost of unclear acceptance criteria should be considered before production begins.
04 · DELIVERY
The handover cost
Shipping method, Incoterms, consolidation, documentation, destination charges, timing, and freight-provider scope each affect the total landed picture.
FIVE VARIABLES THAT CHANGE THE ANSWER
Ask these questions before treating a cost as comparable.
1. Is the product specification equally clear in every quotation?
If a material grade, dimension, finish, component, logo method, packaging requirement, or standard is unclear, suppliers may be pricing different products. The first fix is a clearer brief, not a faster negotiation.
2. What does the MOQ change?
Minimum order quantities can affect material purchasing, set-up, production planning, unit price, packaging, and supplier willingness. A lower MOQ may change more than the unit price.
3. Which one-off costs are separate?
Tooling, moulds, artwork, development work, sample charges, testing, inspection, and design changes should be labelled separately so they do not disappear inside a headline figure.
4. What quality and acceptance reference is assumed?
Quality expectations are part of product cost. Define the approved sample, critical features, acceptable variation, packaging condition, and any testing or inspection scope before comparing offers.
5. Where does the quotation scope end?
Clarify the trade term, freight responsibility, destination point, exclusions, lead-time assumptions, and documentation. For the sequence from brief to shipment, read the practical China sourcing process.
MAKE A COST COMPARISON DECISION-READY
A three-step reading order for buyers.
STEP 01
Normalize the request
Send a consistent brief and make product assumptions explicit before comparing replies.
STEP 02
Separate the components
List product, development, quality, delivery, and service elements rather than comparing a single headline number.
STEP 03
Name the decision
Record what you still need: supplier clarification, a sample, a revised quote, quality planning, or an independent review.
Cost questions connect to other sourcing decisions.
